Nine mistakes.
One foundation.

A white paper for agency owners with employees and paying clients: the mistakes that cost established agencies the most when they go agentic, why each one hits you harder than a beginner, and the one foundation that prevents all nine.

  • 01Tooling before truth. Buying the tooling before writing down the truth.
  • 02Automating the broken. Automating a process that was already broken.
  • 03No approval layer. No approval layer over what the machine may claim.
  • 04Team finds out last. The team finds out last.
  • 05Client trust spent quietly. Spending client trust without telling them.
  • 06Confidently wrong output. No way for the system to say "I do not know".
  • 07Pricing the old way. Still pricing the old way.
  • 08No verification pass. Autonomy without a verification pass.
  • 09Nothing compounds. Starting every project from scratch.
Every one of them is a knowledge problem wearing a technology costume. Not one is fixed by a better model, and every one gets worse as the model gets better — because a more capable system executes more confidently on whatever you failed to tell it.

[ What to do this week ]

One real client. One afternoon.

  1. Pick one real client. Not the easiest one and not the hardest. One you know well enough to catch the model being wrong.
  2. Write down the seven facts. Identity, services, service area, proof, offers, voice, and the never-say list. Anything you cannot verify gets marked “needs confirmation”.
  3. Run your next AI task against that record instead of a blank prompt. Same task you would have run anyway.
  4. Count the corrections. That number, compared to your usual, is the entire argument.
